AI Is at a Crossroads. Let’s Not Repeat Our Agile Mistakes

There’s something about AI adoption right now that feels very familiar to me.


Not in a cynical way.


In a pattern-recognition way.


Years ago, during the height of Agile transformations, organizations didn’t struggle because Agile was wrong. The principles were solid. The benefits were real.


But many companies didn’t extract the full value.


Why?


Because balance was lost.


If the transformation was run by the PMO, it became reporting-heavy.

If it was run by technologists, it sometimes became “leave us alone and let us build.”

If it was driven primarily by coaching culture, it could lean heavily into psychological safety without enough delivery discipline.


None of those perspectives was wrong.


But when one dominated the others, the system tilted.

And when systems tilt, results become… ordinary.


Agile didn’t fail.


But in many cases, we didn’t reach its full potential.

AI now stands on a similar precipice.


AI Is Not Failing — But It Could Plateau

Right now, AI is powerful.

It accelerates writing, coding, analysis, research, and workflow automation.


The capability curve is steep.


But capability alone doesn’t guarantee outcomes.


If we over-index in one direction, technology, culture, or governance, we risk creating the same kind of “partial adoption” we saw with Agile.


Not failure.


Just underperformance.


And underperformance at scale eventually leads to disillusionment.


The Three Forces That Must Stay in Balance

When organizations implement AI, three forces are always present:


  1. People – trust, fear, skill, judgment, leadership

  2. Technology – models, tools, integration, infrastructure

  3. Process & Governance – guardrails, accountability, workflow design, data policy


If one outweighs the others, the system drifts.


Let’s look at how.


When Technology Dominates

This is common in early adoption.


Tools get deployed quickly.


Pilots are launched.


Teams experiment.


But critical questions go unanswered:


  • Who is accountable for AI-assisted decisions?

  • Where is human review required?

  • What data policies apply?

  • What “good” looks like in an AI-assisted workflow?


Capability increases faster than judgment.


That’s where risk quietly grows.


When People Dominate

Some organizations over-correct toward fear and ethics.


They focus heavily on change management, impact discussions, and responsible AI principles.


All important.


But without translating those conversations into operational design, specific use cases, redesigned workflows, and measurable outcomes, AI remains theoretical.


It never moves from conversation to leverage.


When Process Dominates

Then there’s the governance-heavy response.


Committees. Approval layers. Policy frameworks.


Again, necessary.


But if governance outruns experimentation, people work around the system.


Shadow AI emerges.


Innovation slows.


Trust erodes.


AI Is an Operating Model Shift

AI isn’t a feature upgrade.


It changes:


  • How decisions are made

  • How quickly work moves

  • Where judgment sits

  • Who is accountable


That’s not purely technical.


It’s structural.


It’s human.


It’s procedural.


Which means balance is not optional.

It’s foundational.


The Judgment Question

Here’s the core issue.


AI increases capability.


If we don’t simultaneously increase clarity, accountability, and human judgment, we create imbalance.


And an imbalance doesn’t always show up immediately.


It shows up later as:


  • Over-reliance

  • Poor decisions

  • Compliance exposure

  • Erosion of trust

  • Mediocre outcomes despite powerful tools


That’s the plateau we want to avoid.


The Leadership Imperative

The better question isn’t:

“How fast can we deploy AI?”

It’s:

  • Where does human judgment remain central?

  • Where can AI responsibly accelerate?

  • What guardrails are proportional, not paralyzing?

  • What skills must evolve alongside capability?


Agile taught us something important:


Frameworks don’t create outcomes.


Balanced systems do.


AI is standing at that same crossroads.


If we get the balance right, people, technology, and process moving together, the upside is extraordinary.


If we don’t, we won’t fail.


We’ll just settle.


And settling would be the real missed opportunity.
